# Market Positioning & ICP Definition: The Foundation of Your GTM Strategy

## The problem: positioning and ICP are treated as a side note

Most B2B companies have an ICP. It lives somewhere in a PowerPoint slide or a Confluence document. It is outdated. And nobody works by it. 

It becomes visible later in  [marketing & sales alignment](/en/marketing-sales-alignment): marketing and sales work with two different pictures of who the ideal customer is. 

The problem:

-   Your positioning is vague: “we help companies become more efficient” 
-   Your ICP is too broad: “mid-sized and large companies in the DACH region” 
-   Marketing and sales have different views of who the ideal customer is 
-   Your CRM has no real ICP logic, just unstructured leads 

The consequence:

### Uncontrolled CAC

You address too many wrong audiences. Acquisition costs explode because you spend energy on leads that do not fit.

### Weak conversion

Sales receives leads that do not match your product. Win rates drop and the sales cycle gets longer.

### Wrong decisions

Marketing optimises for the wrong segment. You invest budget where you cannot win.

### Missing consistency

Every team has its own mental model of the ideal customer. There is no single source of truth.

Market positioning and ICP are not optional. They are the base on which marketing, sales and success build their strategies.

## What positioning really is

Positioning is not your mission statement. Not your values. Not your elevator pitch.

Definition

Positioning is how your ideal customers understand why you are the best solution for THEIR specific problems, and not the hundred other options.

Dunford defines positioning along four dimensions:

### 1\. A concrete problem (specific, not vague)

“Companies become more efficient” is not positioning.

“Sales teams spend 40% of their time on admin instead of customer conversations” is concrete.

### 2\. Your solution as the best one for THAT problem

You cannot be the best solution for everything. You are the best solution for this one problem.

### 3\. The audience that suffers most from this problem

Not “all sales teams”, but “sales teams in SaaS companies with 50 to 500 employees that are growing fast”.

### 4\. The only two to three reasons why your solution is better

Why you and not competitor X or Y?

Why this matters

-   Marketing addresses the right people 
-   Sales qualifies faster 
-   Customers easily understand why they need your solution 
-   Objections in the sales conversation drop (“but competitor X does that too”) 

Without clear positioning, every marketing campaign is  50% less effective .

## What the Ideal Customer Profile (ICP) really is

An ICP is not the sum of all customers you would like to have. 

An ICP is the profile of the company where your solution creates the most value and to which you have the best access. 

That is the key point: not “who could I potentially help”, but “who do I help best and who can I reach most efficiently”. 

A sharp ICP is therefore also the basis for a solid  [MQL and SQL definition](/en/mql-sql-definition), because every lead score needs a reference point. 

### ICP vs. buyer persona

ICP and buyer persona are often mixed up, yet they describe different levels. The ICP defines the ideal company; the buyer persona defines the people inside it who make decisions.

#### ICP (Ideal Customer Profile)

-   Describes the company (size, industry, technology stack, geographic market) 
-   Firmographic criteria (revenue, headcount, structure) 
-   Technographic criteria (which tools and infrastructure they use) 
-   One ICP per sales line 

#### Buyer persona

-   Describes the person inside the company (role, goals, pain points, buying behaviour) 
-   Psychographic criteria (fears, ambitions, time pressure) 
-   Several personas per ICP, because several roles decide in the buying committee 

In practice: your ICP says “mid-sized SaaS companies with 50 to 200 employees”. Your buyer personas say “the VP of Sales under pressure to double the pipeline” and “the Head of Operations who needs efficiency”.

### The three levels of a clean ICP

01 

#### Level 1: firmographics

-   Company size (headcount, revenue)
-   Industry and vertical
-   Geographic market
-   Growth status (fast growing, stable, shrinking)

02 

#### Level 2: technographics

-   Which tools do they use today?
-   Which infrastructure do they have?
-   Are they tech-forward or rather traditional?

03 

#### Level 3: company dynamics

-   Is there a trigger (new CEO, funding round, merger)?
-   How is the organisation structured for buying decisions?
-   Which job-to-be-done is urgent right now?

## The five critical follow-up questions on positioning and ICP

Positioning and ICP rarely fail at the definition stage, they fail in execution. These five questions decide whether both hold up in daily business. How both fit into the wider strategy is covered in the  [go-to-market strategy](/en/go-to-market-strategy).

## How to define positioning and ICP: the 6-step process

1.  01 
    
    ### Step 1: customer discovery, understand your best customers
    
    Talk to your most successful customers. Not to sell, but to understand:
    
    -   Which problem did they have before they contacted you? 
    -   How did they solve the problem before you existed? 
    -   What was different or better with you? 
    -   Which alternatives did they consider (competitors, in-house build)? 
    
    Goal: 10 to 15 deep interviews with top customers.

    ### Step 2: pattern recognition, where do you see commonalities?
    
    Analyse the interviews for patterns:
    
    -   Which company size, industry and structure do these customers share? 
    -   Which problems appear in almost every interview? 
    -   Which jobs-to-be-done are similar? 
    -   Which alternatives did all of them consider? 
    
    Goal: identify what your BEST customers have in common, not all customers.

    ### Step 3: competitive analysis, why are you better?
    
    Analyse what sets you apart from the competition:
    
    -   What can you do that the others cannot? 
    -   In which segments do you win? 
    -   In which segments do you lose? 
    -   Which messaging works for you and not for the others? 
    
    Goal: identify your real two to three differentiators.

    ### Step 4: ICP definition, sharp instead of broad
    
    Define your ICP across three levels:
    
    -   Firmographics: company size (headcount, revenue), industry, geographic market 
    -   Technographics: tech stack, infrastructure, modernisation status 
    -   Company dynamics: trigger events, organisational structure, current priorities 
    
    Goal: an ICP so sharp that you can clearly say: this is ICP and this is not.

    ### Step 5: formulate the positioning statement
    
    Formulate your positioning along Dunford's four dimensions:
    
    “For \[audience\] that has \[problem\], \[your solution\] is the \[category\] that \[single benefit\]. Unlike \[alternatives\], we provide \[your differentiators\].”
    
    Example: “For VPs of Sales in fast growing SaaS companies that need to double their pipeline, \[solution\] is the only sales execution platform that combines forecasting with real-time deal insights. Unlike classic CRMs or sales tools, it never loses sight of a deal.”
    
    Goal: a positioning statement that marketing and sales understand and use.

    ### Step 6: CRM operationalisation, make it real
    
    Build your ICP and positioning into the CRM:
    
    -   ICP fit score (mandatory fields plus automatic calculation) 
    -   Buyer personas per role, documented in the CRM 
    -   Lead routing based on the ICP 
    -   Content mapping by role 
    
    Goal: all teams across marketing, sales and success work with the same definitions.
    

## Common mistakes with positioning and ICP

### Mistake 1: the ICP is too broad

The problem

“We help all companies in this industry” is not an ICP, it is an excuse.

The consequence

Marketing addresses too many wrong people. CAC explodes, sales qualifies inefficiently.

The solution

Define who you do NOT serve. The narrower the ICP, the higher the conversion.

### Mistake 2: positioning is vague or generic

The problem

“We are the best solution for efficient companies” is not specific enough.

The consequence

Marketing cannot build distinctive messaging. Sales loses in pitch sessions.

The solution

Your positioning must be concrete: “we are the only solution for sales teams that want to double their pipeline instead of their admin”.

### Mistake 3: the ICP sits in a slide, not in the CRM

The problem

The ICP is defined, but nothing happens with it in the CRM. Leads are captured without ICP logic.

The consequence

Marketing and sales work past reality. No real alignment emerges.

The solution

The ICP must be anchored technically in the CRM: mandatory fields, auto scoring, lead routing.

### Mistake 4: no regular review and no update

The problem

The ICP was defined two years ago. The market has changed, the ICP has not.

The consequence

Your ICP no longer matches reality. You win different customers than expected.

The solution

Review your ICP quarterly: does it still fit? Where do you really win? Where do you lose?
